nas organizações e apresentamos-lhe as &lt;strong&gt;características cruciais que uma equipa deverá possuir&lt;/strong&gt; no sentido de alcançar verdadeiramente o sucesso no seu negócio e/ou na sua actividade.&lt;br /&gt;&lt;br /&gt;Estamos particularmente convictos que a importância do tema escolhido é - no mínimo – nobre, atendendo a que, numa perspectiva alargada, &lt;strong&gt;uma /&gt;&lt;/span&gt;&lt;/strong&gt;&lt;br /&gt;Antes de mais, e a título introdutório, é importante que nos apercebamos que, atendendo a que cada Organização possui a sua própria orgânica, muitas vezes o &lt;strong&gt;conceito equipa&lt;/strong&gt; é ambíguo e, por isso mesmo, questionável: “na minha empresa, &lt;span style="color:#cc6600;"&gt;o que é uma equipa&lt;/span&gt;?”, “&lt;span style="color:#cc6600;"&gt;como institucionalizo a lógica de funcionamento de equipa na Organização&lt;/span&gt;?”, “&lt;span style="color:#cc6600;"&gt;a nossa empresa é uma equipa&lt;/span&gt;?”, etc.&lt;br /&gt;&lt;br /&gt;Atendendo a que este conceito poderá ser bastante vasto, cingir-nos-emos à nossa própria definição (emblemática) que se aplica a qualquer realidade profissional: “&lt;strong&gt;uma equipa é um conjunto de pessoas que partilha objectivos, responsabilidades e consequências numa Organização&lt;/strong&gt;”.&lt;br /&gt;&lt;br /&gt;&lt;br /&gt;&lt;strong&gt;Alguns factos…&lt;br /&gt;&lt;/strong&gt;&lt;br /&gt;Muitas equipas alcançam o sucesso e muitas outras são um autêntico fracasso… algumas equipas apresentam elevados níveis de produtividade e outras são ineficazes… os padrões de qualidade das equipas diferem - por vezes - drasticamente entre si…&lt;br /&gt;&lt;br /&gt;Apesar de as equipas terem desempenhos (&lt;em&gt;performances&lt;/em&gt;) distintos e estes se repetirem insistentemente nas nossas próprias empresas, o facto é que muitas vezes simplesmente decidimos aceitar este facto ou não nos apercebemos de tal sucedido por ser já uma prática naturalmente enraizada no nosso quotidiano:&lt;br /&gt;&lt;br /&gt;&lt;span style="color:#cc6600;"&gt;› &lt;/span&gt;Estamos acostumados aos resultados conjuntos das “boas” equipas e “daqueles” departamentos que se vão arrastando para atingir meras metas que lhes são impostas;&lt;br /&gt;&lt;span style="color:#cc6600;"&gt;› &lt;/span&gt;A existência de “quintas”, impeditivas de alcançar resultados concertados na empresa (&lt;strong&gt;o óptimo!&lt;/strong&gt;), é uma situação com que comummente já estamos habituados a conviver e que consentimos;&lt;br /&gt;&lt;span style="color:#cc6600;"&gt;› &lt;/span&gt;Permitimos que “boas” equipas contribuam, de uma forma compensadora, a prevaricação de outras equipas, mesmo sabendo que este hábito é contraproducente e prejudicial/destrutivo para toda a Organização; etc.&lt;br /&gt;&lt;br /&gt;&lt;br /&gt;Complementarmente, muitas empresas c&lt;strong&gt;arecem dos instrumentos certos de gestão/controlo da &lt;em&gt;performance&lt;/em&gt;&lt;/strong&gt; que imediatamente lhes deverão chamar a atenção para o seu estado e para as áreas onde terão de intervir (&lt;em&gt;performance warnings&lt;/em&gt;).&lt;br /&gt;&lt;br /&gt;&lt;br /&gt;&lt;strong&gt;&lt;br /&gt;Algumas respostas…&lt;br /&gt;&lt;/strong&gt;&lt;br /&gt;As &lt;strong&gt;causas destas opostas &lt;em&gt;performances&lt;/em&gt;&lt;/strong&gt; residem no facto de, por um lado, &lt;strong&gt;as práticas de gestão estarem desconcertadas&lt;/strong&gt;, e serem consequentemente distintas de equipa para equipa, e por &lt;strong&gt;não existirem os mecanismos de gestão/controlo&lt;/strong&gt; acima indicados.&lt;br /&gt;Por outro lado, existe uma &lt;strong&gt;vulgar incapacidade das Organizações fornecerem o suporte necessário para que os gestores&lt;/strong&gt; - responsáveis de equipa - &lt;strong&gt;exerçam adequadamente os seus papéis na Organização&lt;/strong&gt;.&lt;br /&gt;&lt;br /&gt;&lt;br /&gt;&lt;strong&gt;&lt;span style="color:#cc6600;"&gt;Três requisitos para o sucesso da equipa&lt;br /&gt;&lt;/span&gt;&lt;/strong&gt;&lt;br /&gt;&lt;br /&gt;&lt;p align="center"&gt;&lt;img id="BLOGGER_PHOTO_ID_5261910185184684978" style="DISPLAY: block; MARGIN: 0px auto 10px; WIDTH: 176px; CURSOR: hand; HEIGHT: 122px; TEXT-ALIGN: center" alt="" gestor da equipa&lt;/strong&gt;:&lt;br /&gt;&lt;br /&gt;… Participar na definição dos objectivos;&lt;br /&gt;… Comunicar claramente os objectivos;&lt;br /&gt;… Criar as condições certas para o desenvolvimento dos elementos da equipa - &lt;em&gt;empowerment&lt;/em&gt;;&lt;br /&gt;… Controlar resultados, i.e, a &lt;em&gt;performance&lt;/em&gt; alcançada;&lt;br /&gt;… Fomentar e alcançar uma visão estratégica de desenvolvimento da equipa.&lt;br /&gt;&lt;br /&gt;&lt;br /&gt;&lt;strong&gt;2 - Definição e utilização disciplinada de KPI’s de forma a focalizar as equipas nos resultados&lt;/strong&gt;.&lt;br /&gt;&lt;br /&gt;Apesar de ser este o requisito chave que faz a diferença entre uma autêntica equipa e um mero departamento de uma empresa, há que considerar as elevadas dificuldades em se definirem os KPI’s certos para as equipas.&lt;br /&gt;&lt;br /&gt;&lt;strong&gt;Lacunas na definição dos KPI’s&lt;/strong&gt;:&lt;br /&gt;&lt;span style="color:#cc6600;"&gt;› &lt;/span&gt;Cálculo de objectivos que não são efectivamente S.M.A.R.T.: S/Específicos, M/Mensuráveis, A/Atingíveis, R/Realistas e T/Temporizáveis;&lt;br /&gt;&lt;span style="color:#cc6600;"&gt;› &lt;/span&gt;Definição de KPI’s que apesar de reflectirem os objectivos operacionais, não traduzem contributos directos para os objectivos e para a estratégia do negócio;&lt;br /&gt;&lt;span style="color:#cc6600;"&gt;› &lt;/span&gt;As equipas não entendem a importância dos seus contributos para o negócio da Organização ou não se revêem nos KPI’s definidos.&lt;br /&gt;&lt;br /&gt;&lt;br /&gt;&lt;strong&gt;3 - Desenvolvimento e manutenção de uma cultura de gestão centrada no desenvolvimento das equipas e no combate a comportamentos que obstacularizem o trabalho em equipa&lt;/strong&gt;.&lt;br /&gt;&lt;br /&gt;Ao nível deste último requisito surgem &lt;strong&gt;duas medidas fundamentais&lt;/strong&gt; a considerar:&lt;br /&gt;&lt;br /&gt;&lt;span style="color:#cc6600;"&gt;› &lt;/span&gt;O &lt;strong&gt;processo de avaliação da &lt;em&gt;performance&lt;/em&gt;, e consequente compensação&lt;/strong&gt;, deverá ser recair sobre a dimensão “equipa”, e não na óptica “individual”, uma vez que esta última tenderá a prejudicar uma cultura de gestão centrada na equipa;&lt;br /&gt;&lt;br /&gt;&lt;span style="color:#cc6600;"&gt;› &lt;/span&gt;Os &lt;strong&gt;sistemas de informação e os acessos à informação&lt;/strong&gt; deverão estar preparados para proporcionarem os dados necessários para as equipas avaliarem autonomamente a sua performance e decidirem sobre qual o caminho certo a delinear, em linha de conta com os objectivos e a estratégia da Organização.&lt;br /&gt;&lt;br /&gt;&lt;br /&gt;&lt;br /&gt;&lt;strong&gt;&lt;span style="color:#cc6600;"&gt;Características de uma equipa de sucesso&lt;br /&gt;&lt;/span&gt;&lt;/strong&gt;&lt;br /&gt;a. Possui objectivos S.M.A.R.T. / KPI’s que são compreendidos e assumidos pelos diversos elementos da equipa;&lt;br /&gt;&lt;br /&gt;b. Conhece a sua &lt;em&gt;performance &lt;/em&gt;relativamente aos KPI’s e reconhece o impacto do seu contributo para a &lt;em&gt;performance&lt;/em&gt; global da Organização;&lt;br /&gt;&lt;br /&gt;c. Desenvolve-se continuamente ao nível das competências intrínsecas de equipa (cooperação, comunicação, liderança, etc.);&lt;br /&gt;&lt;br /&gt;d. Promove internamente a delegação de poderes no processo de tomada de decisão;&lt;br /&gt;&lt;br /&gt;e. Avalia e recompensa com base na &lt;em&gt;performance&lt;/em&gt; de equipa, e não na óptica individual;&lt;br /&gt;&lt;br /&gt;f. É claro que para efeitos de análises, por exemplo, junto das instituições financeiras estes indicadores são preciosos, no entanto, para medirmos o &lt;em&gt;health-care&lt;/em&gt; e seguirmos o percurso de uma HC estes são manifestamente insuficientes.&lt;br /&gt;No que respeita aos gestores das HC estes também têm preocupações diferentes face àquilo que é o panorama mais vulgar das empresas. As suas prioridades centrais assentam na identificação dos indicadores certos (&lt;em&gt;key performance indicators&lt;/em&gt;) e na utilização de eficazes ferramentas de monitorização e controlo dos mesmos. Seguindo este princípio sabem que conseguirão fazer emergir as variáveis e os sintomas que conduzem aos resultados e ao estado de saúde pretendido. &lt;/p&gt;&lt;p align="justify"&gt;&lt;span style="color:#cc6600;"&gt;&lt;strong&gt;&lt;br /&gt;Transição de uma empresa comum para uma HC (medidas)&lt;/strong&gt;&lt;/span&gt;&lt;/p&gt;&lt;ul&gt;&lt;li&gt;Calibração dos indicadores das equipas (e individuais) face aos objectivos e metas estratégicas da empresa;&lt;/li&gt;&lt;li&gt;Desenvolvimento das competências das equipas em termos de multidisciplinaridade;&lt;/li&gt;&lt;li&gt;Fomento da gestão activa/participativa - proactividade;&lt;/li&gt;&lt;li&gt;Dinamização do conceito "estratégia partilhada";&lt;/li&gt;&lt;li&gt;Desenvolvimento de competências (das pessoas) focadas na gestão do relacionamento com o cliente (interno e externo). &lt;/li&gt;&lt;/ul&gt;&lt;p align="justify"&gt;&lt;/p&gt;&lt;p align="justify"&gt;&lt;strong&gt;&lt;span style="color:#cc6600;"&gt;&lt;/span&gt;&lt;/strong&gt;&lt;/p&gt;&lt;p align="justify"&gt;&lt;strong&gt;&lt;span style="color:#cc6600;"&gt;&lt;/span&gt;&lt;/strong&gt;&lt;/p&gt;&lt;p align="justify"&gt;&lt;strong&gt;&lt;span style="color:#cc6600;"&gt;&lt;/span&gt;&lt;/strong&gt;&lt;/p&gt;&lt;p align="justify"&gt;&lt;strong&gt;&lt;span style="color:#cc6600;"&gt;&lt;/span&gt;&lt;/strong&gt;&lt;/p&gt;&lt;p align="justify"&gt;&lt;strong&gt;&lt;span style="color:#cc6600;"&gt;&lt;/span&gt;&lt;/strong&gt;&lt;/p&gt;&lt;p align="justify"&gt;&lt;strong&gt;&lt;span style="color:#cc6600;"&gt;&lt;/span&gt;&lt;/strong&gt;&lt;/p&gt;&lt;p align="justify"&gt;&lt;strong&gt;&lt;span style="color:#cc6600;"&gt;&lt;/span&gt;&lt;/strong&gt;&lt;/p&gt;&lt;p align="justify"&gt;&lt;strong&gt;&lt;span style="color:#cc6600;"&gt;&lt;/span&gt;&lt;/strong&gt;&lt;/p&gt;&lt;p align="justify"&gt;&lt;strong&gt;&lt;span style="color:#cc6600;"&gt;   &lt;br /&gt;Management tips&lt;br /&gt;&lt;br /&gt;&lt;/span&gt;&lt;/strong&gt;De acordo com os indissociáveis aspectos anteriormente apresentados, rapidamente nos apercebemos que não é o nível de proficiência, a maturidade da empresa e os intrumentos empresariais de vanguarda que irão garantir bons resultados e uma continuidade de sucessos. Como certamente já se apercebeu é obviamente mais do que isso...&lt;br /&gt;&lt;br /&gt;Imagine-se neste momento numa organização que possui mecanismos integrados de gestão (ferramentas poderosas), que tem os indicadores certos (a representação dos factores chave de sucesso da empresa e respectiva orientação para o seu alcance) e na qual existem pessoas e equipas capacitadas (recursos indutores da excelência). Provavelmente, ao reflectir sobre a sua realidade profissional irá reparar que estas condições, mesmo sendo imprescindíveis, não são suficientes uma vez que é necessário concretizar uma missão de superior complexidade: reuni-las e dinamizá-las em prol do objectivo comum.&lt;br /&gt;&lt;br /&gt;Neste exemplo concreto, o trajecto a percorrer passará por se construir com as equipas e com as pessoas os instrumentos a utilizar e, junto destas unidades de contributo, se definirem as formas adequadas para concretizar os objectivos e a estratégia global.&lt;br /&gt;&lt;br /&gt;&lt;br /&gt;Outro aspecto igualmente importante verifica-se ao nível das práticas e instrumentos. Se porventura estiverem concertados, forem pragmáticos e familiares a todas as pessoas da empresa, então mais facilmente serão apreendidos, reconhecidos (devido à sua importância) e gerados superiores níveis de comprometimento em prol de uma causa comum.&lt;br /&gt;
